PHASE 2: RUNS INDEPENDENT OF YOU™ - Build a Business That Runs Independent of You

Banner for Part 2 of 3: Independent Business Builder Event, featuring a smiling man in a dark suit on a blue background with large 'RUNS' text and yellow 'Independent of You' labels.

Welcome back!

I’m Eric Dahl, founder of IndependentBusinessBuilder.com.

Since 2014, I’ve helped business owners step away from daily operations without losing control, revenue, or peace of mind.

In Part 1, you learned how to build a business that grows independent of you.

You built the front end with four systems:

• The Prime Selling System™

• The Marketing Funnel & Hub System™

• The Perfect Follow-Up System™

• The Internet Traffic System™

Together, those systems attract attention, turn visitors into leads, follow up, and create sales ...

... But growth creates a new question:

What happens when all that new work reaches you?

If every decision, task, and problem still lands on your desk ...

Your business may grow ...

... But your freedom will shrink.

That’s why Part 2 matters, which is Phase 2: Runs Independent of You™.

You will learn how to:

• Turn the way you work into clear systems

• Use AI to speed up repeatable work

• Find and train people who can run those systems

• Keep your marketing working all year

By the end, you will see how to remove yourself from the daily work without losing your standards.

Why This Mission Is Personal

Liberian Civil War

Before we begin, let me tell you why time matters so much to me.

In 1991, when I was 10 years old, civil war forced my family to leave Liberia.

We left our home, our friends, and much of our family behind.

That experience taught me a lesson I have never forgotten:

Time is limited ...

... Once it is gone, you cannot earn it back.

Years later, I made the Liberian Olympic watch list for the 100 meter dash.

At the same time, I helped run an IT business that sold more than $1 million in products and services.

But the work took everything I had ...

... Prospecting. Selling. Paperwork. Daily problems.

I believe those hours cost me my Olympic dream ...

... So I made a choice.

I would learn how to produce more without giving every hour to the business.

By 2013, I had cut my workweek from 40 hours to 5

Bottom-line of the Independent Business Method

At the same time, my close rate rose from 40 percent to 80 percent.

In 2014, I left the IT company and built a business around that lesson.

Since then, clients have cut their hours, taken longer trips, and stepped away from the office while their businesses kept moving.

I turned that work into the 12 steps of the Independent Business Method™.

My wife and daughter keep the reason in front of me every day.

A business should support your life ...

... It should not consume it.

Now let’s build the part that gives you your time back.

Growth Can Build a Bigger Prison

Person in a suit behind metal bars, symbolizing corporate imprisonment, with a bold blue banner reading 'The Dependent Business Prison' across the image.

When a business depends on you to find every client ...

... You own a sales job.

When it can grow independent of you ...

... You have solved the first problem.

But you have not solved the whole problem ...

... New leads create new work.

New clients create new questions.

More sales create more promises to keep.

If all that work still depends on you ...

... Growth becomes a heavier load.

More Success Can Create More Pressure

Remember the business owner from Phase 1?

His leads were coming in.

His sales were growing.

He had a team of about five people.

From the outside, the business looked strong ...

... Behind the scenes, he worked 60 to 80 hours a week.

He answered questions ...

He checked the work ...

... He put out fires.

The business had escaped one problem ...

... Then built the same prison around a bigger company.

That's the Dependent Business Prison™.

More leads mean more work ...

More clients mean more pressure ...

... More growth means less freedom.

Have you felt that pressure in your own business?

Scroll down and say YES in the comments.

More Revenue Cannot Fix a Weak Operation

Many business owners tell themselves:

• More revenue will fix it

• A bigger team will fix it

• Next month will feel easier

But more growth cannot repair a weak operation.

It sends more weight through the cracks.

Growth without structure becomes chaos.

Freedom Begins Behind the Sale

The good news was that his business now produced revenue.

That gave us the fuel to build the next layer.

We stopped asking, ‘How can we grow?’ ...

... We started asking, ‘How can we make this business independent of him?’

Then we installed four more systems:

• Step 5: Independent Business Operating System™

• Step 6: AI Leverage System™

• Step 7: Hiring Funnel & Training System™

• Step 8: Evergreen Content & Promo System™

Soon after, he told me something I will never forget ...

... ‘I only work about 30 minutes a month.’

I asked, ‘What do you mean?’ ...

... He said, ‘Every two weeks, I check in with my team. Then I’m done.’

Think about your own calendar.

What would you do with the hours your business takes from you now?

Scroll down and say FAMILY, TRAVEL, or NEXT IDEA in the comments.

That kind of freedom does not happen by accident ...

... You build it into the business.

Growth Has to Go Somewhere

Your growth systems can fill the pipeline.

But every new client creates work someone must deliver.

If that work has no clear path ...

... It lands back on your desk.

Before you ask for more growth, move the work out of your head and into the business.

That is the job of Step 5 ...

... The Independent Business Operating System™.

STEP 5:
INDEPENDENT BUSINESS OPERATING SYSTEM™

Operating System

Replace Yourself With Systems. If the Process Lives in Your Head, You Are the Process.

Most owner-operators do not plan to become the center of everything.

It happens one question at a time.

Where does this file go?

How should I handle this client?

Does this look right?

Each answer pulls the work back to the owner.

The company may have a team ...

... But the team still waits for the owner.

If the process stays in your head ...

... You are the process.

The Day Two Hours Became Two Minutes

Baby sitting story

I saw this in my own business after my wife gave birth to our daughter.

I ran the business on very little sleep.

My daughter needed us ...

My family needed my attention ...

... But the business still sent work back to my desk.

One afternoon, my writer sent me a project to review ...

A full review would take about two hours ...

... That day, I did not have two hours to give.

I remember looking at the project and thinking: ...

... I cannot keep solving this the same way.

So I recorded a short video.

In the video, I showed him:

• The standard I expected

• The steps I followed

• What the finished work should look like

The next day, he said something that stopped me ...

... ‘This is the first time I understand exactly what you want.’

I thought I had explained it before ...

But I had given him pieces ...

... The video gave him the full path.

He could see my screen ...

He could hear why I made each choice ...

... And he could return to the directions without asking me to explain them again.

After that, work that once took me two hours to review took two minutes.

The standard did not drop ...

... The explanation became clearer.

Where do you repeat the same directions every week?

Scroll down and say SALES, SERVICE, or ADMIN in the comments.

Clear Standards Remove You From the Work

That moment taught me a simple lesson.

You do not have a time problem ...

... You have a process that still depends on your memory.

When your standards stay in your head ...

You become the bottleneck ...

You become the decision maker ...

... You become the safety net.

When you turn those standards into a system ...

Your team can see what good work looks like ...

They can follow the same path ...

... They can finish the work without waiting for you.

That is how a standard becomes an asset.

You explain it once ...

... The system carries that explanation into the next project and the next person.

Doing It Yourself Costs More Tomorrow

Most owner-operators know they should document the work.

Then they tell themselves:

• It is faster if I do it myself

• I will explain it when someone asks

• I do not have time to write it down

That choice saves a few minutes today ...

... Then it steals hours every week.

You explain the same task again ...

You fix the same mistake again ...

... You stay trapped in work that someone else could run.

The fastest way to finish one task is often to do it yourself.

The fastest way to build freedom is to make sure you never have to do it again.

Build the System Around the Bottleneck

Your Independent Business Operating System™ gives each repeatable task a clear path.

It shows:

• Who owns the task

• When the task begins

• What steps to follow

• What finished work looks like

• What to do when something goes wrong

You do not need a giant manual that no one reads.

Start with the work that pulls you back most often.

Look for the question your team asks every week ...

Look for the task you always check ...

Look for the mistake you keep fixing ...

... That is your first system.

Record the screen ...

Write a checklist ...

Save a good example ...

... Make the next step easy to see.

Then let someone follow the process while you watch.

If they get stuck, do not blame the person ...

... Fix the missing step.

Each question shows you where the system needs to become clearer.

Proof:
Lisa Built the Systems Before the Growth

Lisa Meddin - Landscape Design

Lisa Meddin at Harmony Design Northwest faced this exact problem.

Lisa wanted more leads and steady growth ...

... Then she asked a smart question:

‘What if this actually works?’

More clients could grow the company ...

... Or they could bury her in work.

As Lisa put it, ‘I can’t scale up in time. I would implode.’

So she built the systems before she pushed for more growth.

That choice changed the order.

Instead of bringing in more work and hoping the business could hold it ...

... She built the support before the weight arrived.

She mapped the work ...

She documented the steps ...

... She gave her assistant a clear path to follow.

Result:
The Business Ran While Lisa Took a Vacation

Then Lisa went on vacation while her assistant kept the business running.

‘My assistant knows exactly what to do. I don’t have to be here.’

Lisa did not step away because the work disappeared ...

... She stepped away because the work had a clear owner and a clear path.

You do not need to work more.

You need a system that keeps the work moving independent of you.

The Independent Business Operating System™ is Step 5 of the 12 steps in the Independent Business Method™.

A Clear Path Shows You Where Time Disappears

Once the work has a clear path ...

... You can see exactly where that path slows down.

Some steps need judgment.

Other steps repeat the same clicks, sorting, and replies every day.

Those repeatable steps point to Step 6 ...

... The AI Leverage System™.

STEP 6: AI LEVERAGE SYSTEM™

AI Leverage

Do More Without Doing More. AI Needs a Clear Process Before It Can Help.

A clear process gives AI something it can follow.

Without that process, AI has to guess.

With it, you can give AI one clear job.

A team member may copy the same details ...

A writer may sort the same kind of notes ...

... An assistant may answer the same questions.

The work follows a pattern ...

... But it still takes time.

You can see the same hands moving the same information through the same steps.

That is the moment to ask whether AI can carry part of the load.

AI works best when you give it a clear job inside a clear system.

The Transcript That Changed My Process

Our team creates blog content for clients.

We begin with an outline ...

... Then the client talks through the ideas.

The recording gives us strong ideas ...

... But the transcript often looks like word salad.

Thoughts run together ...

Good points hide inside long answers ...

The meaning is there ...

... But someone has to find it, sort it, and put it in the right order.

Turning that transcript into a clean draft took me two to four hours.

I would move one idea up ...

Cut another line ...

... Then search the transcript for the point I knew the client had made.

One day, I asked a simple question:

What if this part did not have to take hours?

I gave the transcript to ChatGPT and asked it to organize the ideas.

About 20 minutes later, I had a clean first draft.

I read it once ...

Then I read it again ...

... The same ideas were there, but now I could see the shape of the article.

The ideas still came from the client ...

Our standards still guided the work ...

... But AI handled the first heavy pass.

It did not replace the writer ...

... It removed the slow work of sorting the first pile.

A task that once took hours now takes minutes.

Where does your team sort, rewrite, or repeat the same kind of work?

Scroll down and say SORT, WRITE, or REPLY in the comments.

AI Should Carry the Weight, Not Make the Decision

AI can move fast ...

... But speed does not help when the path is unclear.

If you feed AI a broken process ...

... It helps you create confusion faster.

That is why Step 6 comes after Step 5.

Your operating system defines the job ...

... Your AI Leverage System™ helps complete the right parts of that job.

The system tells AI where to begin and where to stop.

A person still checks the facts ...

A person still protects the voice ...

... A person still decides whether the work is ready.

AI does not create leverage on its own ...

... It multiplies the system you already have.

Starting With the Tool Creates Confusion

Many owner-operators start with the tool.

They tell themselves:

• AI will fix everything

• The right app will solve it

• We can add AI to the work we already do

Then each person uses it in a different way ...

The output changes from one task to the next ...

... No one knows what to trust.

The tool adds noise instead of leverage.

AI is not a shortcut around clear thinking ...

It is a faster engine ...

... You still need to point it down the right road.

Give AI One Clear Job

Start with one repeatable task.

Then define:

• The input AI receives

• The job AI should complete

• The standard the output must meet

• The person who checks the result

Keep people in charge of judgment.

Let AI carry the repeatable weight.

Test the result on one task ...

Correct the instructions when the output misses the mark ...

... Then save the prompt, the example, and the review step inside your operating system.

Now your team does not have to invent the process each time.

That is how you increase output without adding more work.

Proof:
Taj Built One Business While Running Another

Taj Muhammad - Studio recording

Taj Muhammad showed me what this kind of leverage can make possible.

He managed two businesses at the same time.

His problem was not opportunity.

His problem was capacity.

Every new opportunity competed for the same hours.

If he gave all his attention to one business, the other one slowed down.

Once he implemented clear systems and adopted the right technology, he stopped carrying out every task himself.

The structure gave him room to run one business while building another.

The work had a place to go ...

... The repeatable steps no longer demanded his full attention.

As Taj said:

‘I’ve learned how to organize my business so I can run one and build another in the background.’

Result: Output Grew Without Taking Every Hour

The business gets more done ...

... Your workload does not grow at the same rate.

The AI Leverage System™ is Step 6 of the 12 steps in the Independent Business Method™.

A Faster Task Still Needs Someone to Own It

AI can carry repeatable work ...

... But it cannot carry responsibility.

It cannot notice a worried client.

It cannot protect the standard when the situation changes.

A person still needs to own the result.

So the next step is not another tool ...

... It is the right person.

Step 7 gives you a way to find and prepare that person ...

... The Hiring Funnel & Training System™.

STEP 7: HIRING FUNNEL & TRAINING SYSTEM™

Promotional banner: 'Step 7: Hiring Funnel & Training Hub System' on a blue background with a white framed card in the center.

Build a Team That Performs Independent of You. Hiring Should Not Feel Like a Gamble.

This is where many owner-operators pull back.

Hiring feels risky.

What if you choose the wrong person?

What if training takes months?

What if the new hire creates more work for you?

Without a system, those fears make sense.

Random hiring creates random results.

The Old Hiring Process Wasted My Time

As my business grew, I knew I needed help.

So I followed the common path.

I posted a job ...

I waited for resumes ...

I scheduled interviews ...

... Then I hoped the right person would appear.

Instead, I found noise ...

... A stack of resumes does not tell you who will care about the mission.

A polished interview does not tell you who will follow the process when no one is watching.

Too many people who did not fit ...

Too much time sorting applications ...

... Too little proof that someone could do the work.

I spent my time reading, sorting, and scheduling.

Then I often reached the interview with the same unanswered question:

Can this person do the job the way we need it done?

I had funnels for marketing and sales ...

... But my hiring process depended on hope.

Have you struggled more with finding people or training them?

Scroll down and say FIND or TRAIN in the comments.

Treat the Role Like an Offer, Not a Job Post

Then I asked a better question:

Why not treat hiring the same way I treat marketing?

The right role has an audience ...

It has a promise ...

... It has a next step.

And it should speak to the kind of person you want to attract.

So I built a Hiring Funnel.

Instead of a plain job post, I created a page for the role.

The page showed:

• The mission

• The work

• The standards

• The opportunity

• Why the role matters

Then I added a custom questionnaire.

The questions helped the best candidates stand out before an interview.

A candidate had to slow down, read the role, and respond to what mattered.

That small step revealed effort.

It also showed whether the person could follow directions.

The funnel did more than attract people ...

... It filtered them.

By the time I reached the interview, I knew more than a resume could tell me.

If you can see how a Hiring Funnel would save time ...

... Scroll down and say HIRING FUNNEL in the comments.

Training Turns 'Watch Me' Into 'Follow This'

Finding the right person does not remove you from the work ...

... That person also needs a clear way to learn the role.

Without training, a good hire still has to guess.

They watch you work once ...

They take a few notes ...

... Then you expect them to remember every choice.

This is where your operating system becomes training.

The new hire can watch the example ...

Follow the checklist ...

Practice the task ...

... Compare the result to the standard.

Then receive feedback tied to the process, not the owner’s mood that day.

Each round builds skill and confidence.

Your training system turns ‘Watch me’ into ‘Follow this.’

Most Team Problems Begin Before the Hire

Many owners believe:

• A job post is enough

• The right person will know what to do

• I can explain the role during the interview

So hiring stays reactive ...

Training changes with each person ...

... Standards stay hidden.

One employee learns one version of the job ...

The next employee learns another ...

... Soon the team has three ways to complete the same task.

Then the owner blames the employee for a process no one built.

The quality of your team reflects the quality of your hiring and training system.

Proof:
A Clear Plan Helped Dr. Plummer
Grow Past 50 Employees

Dr. Kevin Plummer - Chiropractic

Dr. Kevin Plummer faced the next version of this problem.

He had built a successful chiropractic practice.

But growth filled his days.

As he said, ‘I’m busy, busy, busy, busy.’

His problem was not a lack of demand.

He needed more capacity.

The practice could not keep growing if every new patient created more work for him.

So he followed a clear plan to build the team.

The plan made the next move clear ...

He did not have to solve the whole team at once ...

... He could build one role, one process, and one layer at a time.

That structure helped him grow from a few employees to more than 50.

Result:
The Team Became Capacity Instead of Pressure

Dr. Plummer described the value this way:

‘Eric is very clear. He tells you exactly what the plan is.’

You do not need to hope for better people.

You need a system that helps the right people find you, learn the work, and own the result.

Open Capacity Does Not Fill Itself

Now the work has a process ...

... And the process has an owner.

Your business has room to serve more clients.

But open capacity does not create demand.

The next system keeps prospects coming even when your team is busy delivering.

That is the job of Step 8 ...

... The Evergreen Content & Promo System™.

STEP 8: EVERGREEN CONTENT & PROMO SYSTEM™

Hero banner: 'Step 8: Evergreen Content & Promo System' title over a blue strip with a screenshot of a document and photo, set against a blue sky backdrop and bordered in yellow.

Turn Your Marketing Into a Machine. Your Visibility Must Become Independent of You Too.

Most marketing falls off the radar when client work gets busy.

Your team turns toward delivery ...

... And your audience stops hearing from you.

That creates a familiar cycle.

They post when they have time ...

They run a promotion when sales dip ...

... They disappear when client work gets busy.

That creates bursts of attention ...

... It does not create a steady flow of demand.

The business becomes visible, then quiet ...

... Visible, then quiet.

Every gap forces you to rebuild attention you already earned.

An 80 Year Business Repeated What Worked

Years ago, I worked with a company that had been in business for more than 80 years.

The company knew how to advertise.

But one part of its approach caught my eye.

The team did not invent a new promotion every week ...

... They reused campaigns that had already worked.

The calendar did not begin with an empty page ...

... It began with proven promotions the team already understood.

Then I began to see that pattern in other strong companies.

Think about McDonald’s.

You see seasonal offers.

You see limited-time items.

You see familiar campaigns return.

Customers recognize them ...

The team knows how to run them ...

... And the company can improve the campaign instead of inventing a new one.

The details may change ...

... The structure stays the same.

They do not wake up and guess ...

... They follow a plan.

Stop Starting From a Blank Page

Many owner-operators ask:

‘What should I post next?’

‘What should I promote next?’

That question puts your marketing back on your shoulders ...

... It also makes every week feel like a deadline.

You stare at the blank page ...

You search for a new idea ...

... Then client work takes over, and nothing goes out.

A better question is:

What already works that we can use again?

Do you struggle more with creating content or staying consistent?

Scroll down and say CREATE or CONSISTENCY in the comments.

Turn Proven Ideas Into a Marketing Calendar

The Evergreen Content & Promo System™ turns proven ideas into a repeatable schedule.

You take your knowledge and turn it into:

• Helpful content that answers common questions

• Campaigns you can run again

• Promotions your team can schedule ahead of time

Now your marketing does not depend on inspiration.

It runs on a calendar, a process, and a bank of proven ideas.

The calendar tells your team what goes out and when ...

The process tells them how to prepare it ...

... The idea bank keeps them from starting at zero.

You can update the example without rebuilding the entire campaign...

You can change the offer without starting from a blank page ...

... You can keep showing up while your team runs the plan.

At the end of each campaign, record what worked.

Keep the strong message ...

Improve the weak step ...

... Then place the campaign back on the calendar for the next time it fits.

New Ideas Cannot Replace Consistent Action

Many owners believe:

• I always need fresh ideas

• I need a brand new campaign

• I should try something different

So they chase the next idea ...

The calendar develops holes ...

The message changes ...

... The audience forgets them.

A new idea may create a spark ...

... A system keeps the fire alive.

Revenue does not come from new ideas alone ...

... It comes from using proven ideas again and again.

Proof:
A System Helped Oldfield’s Get Found Online

Joel Rimmer - Appliances

Joel Rimmer at Oldfield’s Appliance saw what happens when marketing gains a system.

Customers had changed the way they shopped.

They did not always walk into a store first ...

... They searched online.

That meant the buying process began before anyone walked through the door.

If the business did not appear during that search, another store could win the customer first.

Joel faced a problem many business owners know well.

As he said, ‘There are many avenues to promote your business, and it’s hard to know where to spend your dollars.’

So he stopped guessing and installed a system ...

... The business ran planned digital campaigns with one clear message.

The message met customers while they were looking for answers.

Then new customers began to find the store online.

One customer asked a question, came into the store, and made a purchase.

The online message opened the conversation ...

... The store finished it.

Then it happened again ...

... And again.

That was not one lucky post ...

... It was a system doing its job.

Result:
The Business Kept Creating New Conversations

You do not need any more random ideas ...

... You need a marketing system that keeps working.

Running Independent of You Is Not the Final Phase

Your business may now grow independent of you ...

... And run independent of you.

That gives you time, capacity, and a model that works.

But a working model can still reach a ceiling.

You may want to serve more people ...

Enter a new market ...

Add another offer ...

... Or grow without building a larger pile of cost and complexity.

That is the problem Phase 3 solves.

The Next Phase Multiplies What Already Works

Problem - Scales independent of you

In Part 3, you'll learn how to:

• Expand your reach

• Multiply your output

• Grow without adding the same amount of time or complexity

The goal is not growth at any cost ...

... The goal is to take a business that already grows and runs independent of you ...
